Performance Max Campaigns: Google’s AI-Powered Advertising Explained

Performance Max Campaigns: Google's AI-Powered Advertising Explained

Performance Max (PMax) is Google’s most automated campaign type, using AI to run ads across all Google channels — Search, Display, YouTube, Gmail, Maps, and Discover — from a single campaign. Google claims PMax delivers more conversions at lower cost by leveraging machine learning to find optimal audiences, placements, and bids in real time. But understanding its strengths and limitations is essential for success.

How Performance Max Works

Instead of setting up separate campaigns for Search, Display, and YouTube, you provide Performance Max with your goals (conversions or conversion value), budget, geographic targeting, and creative assets (text, images, videos). Google’s AI then determines the best combination of assets, channels, audiences, and bids to achieve your goals. It continuously tests and optimises across all channels simultaneously.

When to Use Performance Max

Best for: E-commerce businesses with product feeds (PMax replaces Smart Shopping), businesses with sufficient conversion data (30+ conversions per month), multi-channel advertising goals, and advertisers who want to leverage Google’s AI across all surfaces.

Not ideal for: New advertisers without conversion history, businesses needing granular control over individual channels, limited budgets (PMax needs enough budget to test across channels), and highly regulated industries where ad placement matters.

Setting Up Performance Max

1. Choose your goal: Conversions (maximise the number of leads/sales) or conversion value (maximise revenue/profit). Ensure your conversion tracking is accurate before starting — PMax optimises toward whatever you tell it to measure.

2. Set audience signals: While PMax targets automatically, audience signals guide the AI toward your ideal customers. Add: your website visitors, customer lists, in-market audiences, and custom segments based on search terms your customers use.

3. Create asset groups: Provide: up to 20 images (landscape, square, portrait), up to 5 videos (or Google will auto-generate basic ones — providing your own is better), up to 5 headlines and 5 long headlines, up to 5 descriptions, your business name, and sitelinks/callouts. Create multiple asset groups for different products/services to maintain relevance.

4. Set your budget and bidding: Set Target CPA or Target ROAS if you have historical data. Otherwise, use Maximise Conversions or Maximise Conversion Value and let PMax learn from your data.

Performance Max for E-Commerce

Performance Max with a Google Merchant Center product feed is exceptionally powerful for e-commerce. It combines Shopping Ads, Display remarketing, YouTube, and Discovery into one campaign. Set up listing groups to organise products and set different targets for different product categories based on margin. High-margin products can afford a higher Target ROAS than low-margin products.

Optimisation Strategies

Give it time: PMax needs 4-6 weeks of learning time. Do not make major changes during this period. Feed it data: The more conversion data PMax has, the better it performs. Import offline conversions if your sales happen offline. Quality assets: Poor creative limits Performance Max. Provide diverse, high-quality images and videos. Check the asset performance report and replace low-performing assets. Audience signals: Strong audience signals significantly improve early performance. Update them as you learn more about your best customers.

What You Cannot Control

PMax offers limited visibility and control compared to traditional campaigns. You cannot: see which keywords triggered your ads (search terms report is limited), control individual channel bids, exclude specific placements, or prevent your ads from showing on specific websites. This lack of transparency is the biggest criticism of PMax. Mitigate by: using account-level negative keywords, monitoring brand traffic separately, and running PMax alongside standard Search campaigns for critical keywords.

Performance Max vs Standard Campaigns

Many advertisers run PMax alongside standard Search campaigns. PMax takes priority for Shopping inventory but can also compete with your Search campaigns. To prevent cannibalisation: maintain a standard Search campaign for your top-performing keywords (PMax will not override exact match keywords in standard campaigns). Use PMax for broader reach and discovery. Compare performance across both campaign types monthly.

Measuring Performance Max Results

Review: overall conversions and CPA/ROAS, asset group performance, audience insights (which signals performed best), conversion by channel (Insights tab shows approximate channel split), and new customer acquisition (if using the new customer goal). Remember that PMax often captures demand generated by other marketing efforts — do not attribute all its conversions to PMax alone. Look at incremental lift, not just direct attribution.
